Who this is for
This guide is for heating and cooling companies that get buried in calls during the first heat wave or cold snap, then fight to fill the schedule in the slow months.
It’s written by industry experts, not a software company. It shows where HVAC jobs slip away, which AI agents close those gaps, and in what order to switch them on. Every number here comes from you; where we show math, it’s a worked example.
Where HVAC jobs slip away
HVAC companies lose the most money at the two ends of the year: too many calls in peak season, not enough in the slow months. Before the job, these are the seven leaks we see most:
- Peak-season call overflow. On the first 100-degree day, the phones ring nonstop, and every unanswered caller books someone else.
- No heat or no cooling after hours. A family without AC at 9 p.m. calls until someone answers.
- Maintenance plans that lapse. Tune-up members aren’t reminded, don’t renew, and drift to another company.
- Replacement quotes that go quiet. A $10,000+ system takes weeks of thinking and comparing. Without follow-up, the other bid wins.
- An empty schedule in the slow season. Nobody reaches out to past customers for tune-ups, filters or indoor air quality work.
- Happy customers who are never asked for a review.
- Big price, no way to say yes. A new system is far easier to approve as a monthly payment.
After the job, two more leaks cost you time and cash:
- Dispatch chaos in peak season. Techs are rerouted all day and customers don’t know when someone is coming.
- Slow invoicing. Paperwork piles up when everyone is running calls.

What it’s costing you
HVAC companies lose the most to peak-season missed calls and unfollowed replacement quotes.
Worked example. These are example numbers, not yours: 200 calls in a peak month, 20% missed, half of answered calls become jobs, and a $400 average repair ticket.
| Step | Math | Result |
|---|---|---|
| Calls missed in a peak month | 200 × 20% | 40 |
| Jobs those would have become | 40 × 50% | 20 |
| Revenue walking out the door | 20 × $400 | $8,000 a month |
Replacement quotes work the same way. With 15 quotes a month at $11,000, winning one more through follow-up adds $11,000. These are estimates, not promises, so the calculator shows a range from half to all of the number.

We filled in the worked example. Change any number and the math updates.

These are estimates, not promises. Some missed callers were never going to hire you, so the range runs from half to all of the number.
Your first 30 days
Best started 4 to 6 weeks before your busy season.
- Week 1: Answer every call. AI receptionist with emergency sorting, missed-call text-back, arrival-window texts.
- Week 2: Win the replacements. Follow-up on every replacement quote, plus financing on each quote.
- Week 3: Fill the calendar. Tune-up campaign to past customers, maintenance plan renewals and review requests.
- Week 4: Run the busy days. Workflow and dispatch assistant and same-day invoicing.
What to skip for now
- More ads in peak season, when you can’t answer the calls you already get.
- A new website, unless your free scan flags it. If your site is slow, hard to use on a phone or hard to book from, fixing it moves up the list, because every other fix sends people there.
- Daily social posts. Reviews and tune-up reminders do more.
